Pandemonium
On the twelfth move, every piece except kings and pawns is shuffled.
Both armies are scrambled at the same moment, so preparation gives way to reading the new board faster than your opponent. The shuffle is sealed by the game seed: replaying or sharing this game always produces the same scramble. Kings never move, pawn chains stay intact, and a scramble that would leave a king already capturable is rerolled before it appears.
